What is the best way to repair a large patch of scratches / fading on a leather sofa?

I have a leather sofa black in a dry well of a cushion. The area was dry (not related) that you have all scratched and discolored. Its little difficult to explain. But I bought a leather conditioner quality, packaging and, of course, did not fix the discoloration. What is the best way to go without spending a lot? Thank you!
